Seat-Based Pricing Breaks When Usage Stops Tracking Value
Seat-based pricing breaks when the number of seats stops correlating with the value a customer receives. The symptom is dispersion: measure what each account pays divided by what it actually consumes, and a spread of more than about three times between the tenth and ninetieth percentile means price and value have come apart, usually with small customers subsidising large ones.

The test takes an afternoon
Take every account. Divide what it pays by what it consumed last month — jobs, documents, transactions, whichever unit your customers use to describe their own operation. Sort the list. If the ninetieth percentile pays more than about three times the tenth, price and value have drifted apart.
The direction usually surprises people
The intuition is that big customers are the profitable ones. In the book we published, the largest accounts ran 73% of all the work and paid ₹36 per unit; the smallest paid ₹89. Years of seat discounts negotiated deal by deal had inverted the economics, and no single decision had caused it.
The fix is structural, not a percentage
A uniform increase is fast to decide and raises prices on exactly the accounts most likely to leave. A hybrid — a platform fee plus a declining usage rate — reconnects price to the value metric. In our example that lifted ARR 18.9% while more than half the accounts paid less than before.
Watch the plan boundaries
Set plan fees so the price curve is continuous where plans meet. If a customer at 900 units pays more than one at 901, they will sit the wrong side of the boundary or split their account to game it. Continuity is worth more than a tidy price card.
